I'd say that it qualifies more of a user/dev list question for now rather than opening a jira here.
Could you please move it the email list. Also, 
1) Could you please add more of the error stacktrace? Rather, pastebin the log emitted by the command.
2) Was running with help option (upgrade --h) successful? Just want to sure its not a configuration issue. What is the output.
