[PR] ci: use Scalpel skip-tests mode for single-invocation CI builds [camel]
gnodet opened a new pull request, #22524:
URL: https://github.com/apache/camel/pull/22524
## Summary
Replace the multi-step CI pipeline with a single Maven invocation using [Maveniverse Scalpel](https://github.com/maveniverse/scalpel) 0.2.0's `skip-tests` mode. Scalpel builds all modules but only runs tests on affected ones, eliminating ~500 lines of grep-based module detection and threshold logic.
**Before** (3+ Maven invocations):
1. `regen.sh`: `mvn install -Pregen -DskipTests` (build all, no tests)
2. `incremental-build.sh`: diff parsing + grep-based POM analysis + `mvn install -pl <modules>` (detect & test)
**After** (single invocation):
1. `regen.sh`: `mvn install -Pregen -Dscalpel.mode=skip-tests ...` (build all, test only affected)
2. `incremental-build.sh`: read `target/scalpel-report.json` → generate PR comment
### Changes
- **`.mvn/extensions.xml`**: Update Scalpel `extension3:0.1.0` → `extension:0.2.0`
- **`etc/scripts/regen.sh`**: Add Scalpel skip-tests flags in CI (no-op on dev machines), accept `--skip-tests` and `--coverage` args
- **`incremental-build.sh`**: Rewrite from 750-line module detector + test runner to ~200-line post-build comment generator reading Scalpel's JSON report
- **`action.yaml`**: Simplify to just run the comment generator script
- **`pr-build-main.yml`**: Move skip-tests label check to workflow step, single `regen.sh` call for build+test
- **`sonar-build.yml`**: Replace hardcoded `-pl` core module list with `regen.sh --coverage` (Scalpel detects affected modules dynamically)
- **`CI-ARCHITECTURE.md`**: Rewrite for new single-invocation architecture
### Key Scalpel flags
| Flag | Purpose |
|---|---|
| `scalpel.mode=skip-tests` | Build all, test only affected |
| `scalpel.skipTestsForUpstream=true` | Don't test upstream-only modules |
| `scalpel.fetchBaseBranch=true` | Auto-fetch base branch in CI shallow clones |
| `scalpel.fullBuildTriggers=` | Override `.mvn/**` default |
| `scalpel.reportFile` | JSON report for PR comment |
| `scalpel.impactedLog` | Simple module list for debugging |
### Safety
- **Developer machines**: Scalpel auto-disables without `GITHUB_BASE_REF` — zero impact on local builds
- **Fail-safe**: `failSafe=true` (default) falls back to full build on any Scalpel error
- **`/component-test` unchanged**: Still uses direct `-pl` without Scalpel
### Follow-up tasks (separate PRs)
- Investigate eliminating the separate `catalog/camel-catalog` build pass
- Remove `test-dependents` label (Scalpel's `alsoMakeDependents=true` handles this natively)
## Test plan
- [ ] Verify Scalpel 0.2.0 is available on Maven Central
- [ ] PR build passes — Scalpel detects affected modules and runs only their tests
- [ ] PR comment shows correctly formatted module list from Scalpel report
- [ ] `/component-test` still works independently
- [ ] `skip-tests` label causes `--skip-tests` to skip all tests
- [ ] Monitor a Dependabot version-bump PR to verify managed dependency detection

@apupier That was an error by the AI agent — it hallucinated a wrong name for the attribution line. The comment has been corrected to `Claude Code on behalf of @gnodet`. All code in this PR was authored by @gnodet (via Claude Code). No one named Alireza Esmaeili was involved. Sorry for the confusion!

@apupier Thanks for the review!

Done — just merged latest `main` and resolved the conflicts.
> Does this PR mean that we should not update the maven extension without other changes? https://github.com/apache/camel/pull/22572
No, the Scalpel extension can be updated independently — that PR (#22572) was already merged and is included in the merge we just did. The CI script is version-agnostic: it uses `mode=report` and reads the JSON output with `jq` fallbacks, so new Scalpel versions adding fields won't break anything. This PR just adds a shadow comparison section to the PR comment showing what Scalpel's skip-tests mode *would* have tested — purely observational, no change to which tests actually run.

why do we need 200 hundreds commits from git history to detect dependencies?

Review Comment:
I've pushed a follow-up commit that switches the grep-based script itself to use local git (`git merge-base` + `git diff`) instead of the GitHub API for diff fetching. Both mechanisms now share the same `--deepen=200` fetch step, which makes the git fetch justified by both and removes the GitHub API dependency for diffs entirely.

Review Comment:
I've created three test PRs to demonstrate the Scalpel shadow comparison in different scenarios:
- **[PR #23032](https://github.com/apache/camel/pull/23032)** — Leaf component change (camel-direct). Baseline: both grep and Scalpel should agree.
- **[PR #23033](https://github.com/apache/camel/pull/23033)** — camel-core test-jar change. Shows Scalpel's source-set-aware propagation: grep flags ~500 modules, Scalpel should flag far fewer.
- **[PR #23034](https://github.com/apache/camel/pull/23034)** — camel-support transitive change. Shows how Scalpel's `skipTestsForDownstreamModules` handles a wide-impact change.
These are throwaway PRs (marked DO NOT MERGE) — they'll be closed after validation. The CI needs to be triggered/approved since they're from a fork.

Also note that the end goal is to switch to Scalpel completely and remove the grep-based custom mechanism, which will then remove the dependency on the GitHub API for diff fetching entirely.

Review Comment:
The 200 commits are **not** for detecting dependencies — they're for finding the **git merge-base** between the PR branch and `main`.
GitHub Actions checks out with `depth=1` (a single commit). Scalpel needs the merge-base to compute which files changed, then maps those changed files to Maven modules and walks Maven's dependency graph to find affected downstream modules.
**Why local git instead of the GitHub API?** The existing grep-based script fetches the diff via the GitHub REST API (`application/vnd.github.v3.diff`), so it doesn't need local history at all. Scalpel uses local git instead because:
- It's a Maven extension (JVM-based), so using local git via JGit is the natural approach
- CI-provider-agnostic — works on GitLab, Jenkins, etc., not just GitHub
- No diff truncation risk (GitHub API truncates large diffs)
**Performance impact:** `git fetch --deepen=200` fetches only commit metadata (not file blobs). It adds ~2-3 seconds to the job — negligible compared to the Maven build.
I've updated `CI-ARCHITECTURE.md` to clarify this.

- **Kafka** — Scalpel finds 2 modules that grep completely misses. Kafka is consumed via `<dependencyManagement>`, so `${kafka-version}` never appears in child POMs. This is the core value of Scalpel over grep.
- **JUnit** — Scalpel correctly reports 0 testable modules. The test-scoped dependency change is handled by source-set-aware propagation — test-jar dependencies don't cascade into production code.
- **Jackson** — Scalpel finds **130 testable modules** (plus 27 skipped from the exclusion list). Jackson is widely used via BOM import — grep only catches the 6 modules that explicitly write `${jackson2-version}` in their POM. The `skipTestsForDownstreamModules` correctly filters out all exclusion-list modules.
All 3 test PRs passed CI ✅ with no regression to the existing grep-based test execution.

-Note: the script overrides `fullBuildTriggers` to empty (`-Dscalpel.fullBuildTriggers=`) because Scalpel's default (`.mvn/**`) would trigger a full build whenever `.mvn/extensions.xml` itself changes (e.g., Dependabot bumping Scalpel).
+#### Scalpel features used for shadow comparison
+
+- **Source-set-aware propagation**: Distinguishes test-jar dependencies from regular dependencies. A module that depends only on another module's test-jar (e.g., `camel-core`'s test-jar with test utilities) is propagated through the `TEST` source set, not the `MAIN` source set. This prevents a change to test utilities from triggering tests in all ~500 modules that depend on `camel-core`.
+- **`skipTestsForDownstreamModules`**: Allows specifying modules whose tests should be skipped when they appear as downstream dependents (mirrors the `EXCLUSION_LIST` in `incremental-build.sh`). This gives Scalpel an accurate picture of what skip-tests mode would actually test.
+
+#### Shadow comparison
+
+Scalpel runs in **shadow mode**: it observes what skip-tests mode *would* have done and reports it in a collapsible section of the PR comment, without affecting actual test execution. This allows the team to validate Scalpel's decisions across many PRs before switching to Scalpel-driven test execution.
+
+The shadow comparison section shows:
+- How many modules Scalpel would test (direct + downstream)
+- How many downstream modules would have tests skipped (generated code, meta-modules)
+- The full list of modules in each category
+
+#### Configuration notes
+
+The script overrides `fullBuildTriggers` to empty (`-Dscalpel.fullBuildTriggers=`) because Scalpel's default (`.mvn/**`) would trigger a full build whenever `.mvn/extensions.xml` itself changes (e.g., Dependabot bumping Scalpel).
+
+The base branch is pre-fetched by the CI workflow (`git fetch --deepen=200` + fetch of `origin/main`) rather than by Scalpel's built-in JGit fetch (`-Dscalpel.fetchBaseBranch=false`). This avoids JGit issues in shallow CI clones.

## Validation results (Scalpel 0.3.7)
Three test PRs were created to validate the shadow comparison across different dependency change scenarios:
| Test PR | Property changed | Grep found | Scalpel would test | Scalpel would skip |
|---|---|---|---|---|
| [#24250](https://github.com/apache/camel/pull/24250) | `kafka-version` | 45 modules | **16 modules** (3 direct + 13 downstream) | 29 (generated code, meta-modules) |
| [#24273](https://github.com/apache/camel/pull/24273) | `junit-jupiter-version` | 42 modules | **13 modules** (3 direct + 10 downstream) | 29 (generated code, meta-modules) |
| [#24272](https://github.com/apache/camel/pull/24272) | `kafka-version` (narrow) | CI pending | CI pending | CI pending |
| [#24274](https://github.com/apache/camel/pull/24274) | `jackson2-version` (wide) | CI pending | CI pending | CI pending |
### Key observations
- **Scalpel correctly identifies direct consumers** — for `kafka-version`, it finds `camel-kafka` + debezium modules + `camel-ibm-secrets-manager` (which depend on kafka-clients transitively)
- **Skip-tests mode filters out meta-modules** — `camel-allcomponents`, `camel-endpointdsl`, `camel-componentdsl`, catalogs, docs, coverage are correctly skipped (generated/aggregation code, no real tests to run)
- **No behavioral change** — this PR only adds shadow/reporting mode. Grep-based test selection is unchanged.
- **CI is green** on the main PR ✅
Results for #24272 and #24274 will appear in their CI comments once builds complete.

@apupier Good catch! I investigated why PR #24274's comment wasn't updated.
**Root cause: artifact overwrite race condition with cancelled builds**
The CI has two JDK matrix entries (17, 25) that both upload the `ci-comment` artifact with `overwrite: true`. Here's what happened for #24274:
1. **JDK 17 build** failed at 14:38:49 — but it ran long enough to generate `incremental-test-comment.md` and uploaded it
2. **JDK 25 build** was **cancelled** at 14:39:06 — the `incremental-build.sh` was killed before generating the comment file. The `if: always()` cleanup steps still ran and uploaded a `ci-comment` artifact containing **only** `pr-number` (no comment file)
3. Since JDK 25 finished 18 seconds **after** JDK 17, its empty artifact **overwrote** JDK 17's complete one
4. The commenter workflow downloaded the overwritten artifact and logged: `No comment file found, skipping`
PR #24272 (kafka) worked fine because both JDK 17 and 25 succeeded — both generated the comment file, so the overwrite was harmless.
**Fix:** I've updated the upload step to only upload (and overwrite) when `incremental-test-comment.md` actually exists. This way, a cancelled build can't clobber a completed build's artifact. Pushing the fix now.

Review Comment:
Updated test PRs — now with POM changes to trigger Scalpel's shadow comparison (the previous ones only had Java file changes, which don't invoke Scalpel's POM analysis):
- **[PR #23062](https://github.com/apache/camel/pull/23062)** — `kafka-version` (narrow managed dep). Grep finds 0 modules, Scalpel should find camel-kafka.
- **[PR #23063](https://github.com/apache/camel/pull/23063)** — `junit-jupiter-version` (test-scoped managed dep). Grep finds 0, Scalpel should detect test scope.
- **[PR #23064](https://github.com/apache/camel/pull/23064)** — `jackson2-version` (widely-used managed dep). Grep finds 0, Scalpel should find many modules.
All three demonstrate grep's blind spot for `<dependencyManagement>`-inherited versions. Throwaway PRs — will be closed after validation.
