Unable to run Jetspeed in JRUN

Initially, I had the turbine-pool.jar (for cocoon) in my classpath and I 
got the 
following message:

Method not found:  org.apache.turbine.Turbine.init


Then I removed the turbine-pool jar, and I now get the following message:

Could not insatiate org.apache.turbine.Turbine
java.lang.NullPointerException

Please help if you can.
